Repurposing screen-share-heavy webinars into real vertical clips

Most vertical-video advice assumes talking-head footage — a speaker centered or slightly off-frame, cropped and tracked as they move. Screen-share-heavy webinars break that assumption entirely: the primary visual content is a slide, dashboard, or document filling most of the frame, with the speaker reduced to a small box in a corner. A straight 9:16 crop of that layout either cuts the slide off completely or shrinks the speaker into a barely-visible sliver — neither is watchable.

The fix isn't one universal crop, it's per-moment layout decisions. Some moments genuinely need the slide as the dominant visual — a chart, a specific number, a step-by-step list — with the spoken explanation carried by captions and the speaker reduced to a small corner overlay or removed from frame entirely. Other moments are really about the speaker's delivery, energy, or a personal story, and the slide behind them is nearly irrelevant — those need the crop to prioritize the speaker, potentially replacing the slide with a simplified key-point text overlay instead.

Deciding which layout a given moment needs requires actually reading what's happening in the source — not just detecting that a slide is present, but judging whether the slide's content or the speaker's delivery is carrying the moment. That's a meaningfully harder reframing problem than tracking a single speaker's face through a talking-head recording, and it's the specific reason a lot of generic vertical-conversion tools produce noticeably worse output on webinar and screen-share content than on podcast or interview footage.

Legibility is the other webinar-specific problem: slide text designed to be read on a full 1920x1080 presentation screen is often illegible once shrunk into even a portion of a 1080x1920 vertical frame. The practical fix is pulling the specific data point or headline out of the slide and re-rendering it as a large, platform-native text overlay rather than shrinking the original slide image and hoping it's still readable at phone scale.

For teams repurposing webinars regularly, this is worth checking directly on a recent clip: does the on-screen text in the vertical version actually hold up at thumbnail size on a phone, or is it a shrunk screenshot that only makes sense next to the original full-size slide? If it's the latter, the export step needs to be re-extracting the key point as its own text element, not just resizing the frame around it.
